What a Marketing Team Really Costs: Hiring vs. Agency vs. Freelancer vs. AI Team

If you run a clinic, a real estate agency, a solar or HVAC company, or a coaching practice, you’ve probably asked yourself some version of this:

“I need marketing done. What’s the cheapest way to get it that actually brings in clients?”

Most articles on marketing team cost are written by agencies selling one answer. So is this one, and we’ll say so upfront. But in more than 20 years we’ve worked on every side of this question, and today we run an AI marketing team managed by people. Below are all four options, with their real costs and real weaknesses.

Every number here is either a cited source or a clearly labeled estimate.

The 30-second answer

OptionRough monthly cost (US)Rough monthly cost (Serbia / Ex-YU)Best for
One in-house marketer~$9,700+ fully loaded~€1,400–€2,400 total employer costBusinesses ready to build a full team
Marketing agency~$2,000–$10,000 retainer (estimate)~€500–€2,500 retainer (estimate)Businesses that want one partner and can check results
Freelancers~$1,000–$5,000 for 2–3 freelancers (estimate)~€300–€1,500 (estimate)One-off projects and owners with time to manage
AI marketing team (human-managed)€390–€990€390–€990Owner-led businesses that want team output without the payroll

Ad spend comes on top of every option. Agency and freelancer ranges are estimates from typical market quotes and vary widely by country and scope. RSD figures are converted at about 117 RSD per €1.

The roles a small business actually needs

A business that wants a steady flow of clients usually needs these roles covered, fully or partly:

  • Strategist: who to target, with which offer, on which channels.
  • Copywriter: posts, emails, ads, landing pages.
  • Designer: visuals and ad creatives.
  • Social media manager: planning and publishing.
  • Ads specialist: Meta and Google campaigns.
  • Email marketer: newsletters, sequences, reactivating past clients.
  • Someone who follows up the leads: fast replies, booked appointments, chased quotes.

That last role is missing from almost every cost comparison, and it’s where most small businesses lose the most money. We’ll come back to it.

Business owner calculating monthly marketing costs

Option 1: Hiring an in-house marketer (or team)

Salary vs. fully loaded cost

In the US, the median pay for market research analysts and marketing specialists was $78,760 a year in May 2025, according to the Bureau of Labor Statistics. For marketing managers, the median was $166,790 (BLS).

Salary is only part of it. In June 2026, benefits made up 30% of total compensation costs for private-industry employers, and wages the other 70% (BLS, Employer Costs for Employee Compensation). In plain terms, every $1 of wages costs an employer about $1.43 in total.

Here is a simple line-item estimate for one mid-level marketing specialist in the US:

Line itemMonthly estimate
Salary ($78,760 / 12)~$6,560
Benefits and payroll costs (BLS 70/30 split)~$2,810
Tools (design, scheduling, email, analytics)~$200–$600 (estimate)
Training, courses, conferences~$100–$300 (estimate)
Your management time (4–8 hours a month at your hourly value)hard to price, but real
Total~$9,700–$10,300+ a month

In Serbia, WageIndicator lists most marketing professionals at roughly 98,000–171,000 RSD net a month (about €840–€1,460). Add employer taxes and contributions and the total employer cost lands somewhere around €1,400–€2,400 a month (our estimate), before tools.

And that’s one person, not a team.

The “one marketer who does everything” trap

You hire one marketer and quietly expect them to be a strategist, copywriter, designer, ads expert and email specialist at once.

Nobody is great at all of those. You get someone strong in one or two areas and average in the rest. When they go on vacation, get sick or quit, your marketing stops. And if you don’t know marketing yourself, it takes months to tell whether they’re doing well.

When in-house makes sense

Hiring in-house is the right call when:

  • You have enough work and budget for three or more dedicated marketing hires, so each person can specialize.
  • You have someone senior who can lead them, and it isn’t you.
  • Marketing is so central to your product that you want the know-how inside the company.

For most owner-led businesses with 3–30 employees, that point is still far off.

Option 2: A marketing agency

Typical retainer ranges for small businesses

Agency pricing varies a lot by country, scope and seniority. As a rough estimate, small-business retainers in the US often fall between $2,000 and $10,000 a month. In Serbia and the wider Ex-YU region, they often fall between €500 and €2,500. Treat these as ballpark figures and compare real quotes.

What you usually get, and what’s excluded

A typical retainer covers a set number of posts, one or two ad platforms, some design and a monthly report. What’s often not included:

  • Ad spend. Always extra.
  • Photo and video production. Usually billed separately.
  • Lead follow-up. The agency brings the inquiry; what happens next is your problem.

Paying for activity vs. results

The complaint we hear most from owners: “Agencies just sent us reports and invoices.”

That happens when the report measures activity (posts, reach, impressions) instead of outcomes (inquiries, booked appointments, cost per client). Not sure which you’re getting? Check for these red flags in agency reports.

A good agency is worth it. But you’re still paying senior hourly rates for work software now does faster.

Freelancer working from home on a laptop

Option 3: Freelancers

Hourly vs. project rates

Freelancers look cheap on paper. As a rough estimate, US freelancers in marketing roles often charge $25–$150 an hour depending on skill. In Serbia, rates of €10–€40 an hour are common. Many offer monthly packages, such as “12 posts a month for €300–€400.”

To cover the roles above, you’d need two or three freelancers: a designer, a copywriter or social media person, and an ads specialist. That often adds up to $1,000–$5,000 a month in the US, or €300–€1,500 in Serbia (estimates).

The hidden cost: you become the project manager

This is where the savings disappear.

With freelancers, you are the strategist. You write the briefs, chase deadlines, keep the designer and copywriter telling the same story, and check the work. When one goes quiet for two weeks, you see it in your inquiries a month later.

If your time is worth $100 an hour and you spend 10 hours a month managing freelancers, that’s $1,000 of hidden cost, taken from hours you should spend with clients.

Option 4: An AI marketing team (managed by humans)

What an “AI team” really is, and what it isn’t

An AI marketing team is a set of AI assistants, each set up for one role (strategist, copywriter, designer, ads specialist and so on) and trained on your brand voice, services, prices, FAQs and goals.

It is not you typing “write me an Instagram post” into ChatGPT. Generic AI doesn’t know your clients, prices or opinions, and it shows. Here’s how brand-trained AI differs from generic ChatGPT, with side-by-side examples.

Why human strategy and quality control still matter

AI is fast and cheap at volume. It’s poor at judgment. It doesn’t know when a post is off-brand, when a medical claim crosses a line, or when a campaign should be paused.

So our model keeps people in charge. Experienced marketers set the strategy with you, assign tasks to the AI assistants and review every piece before it reaches you. We learned this the hard way, which is why we cut our own agency from 12 people to 2 and rebuilt it around AI assistants managed by people.

The honest risks:

  • AI output still needs editing. If nobody reviews it, quality slips.
  • You invest some time: one onboarding session and a monthly strategy meeting.
  • It doesn’t replace photo/video shoots or a real person at your front desk.

What €390 / €690 / €990 a month buys

The cost nobody puts in the table: leads you already paid for and lost

Every option above helps you get attention and inquiries. None of them, on its own, makes sure those inquiries become clients.

Slow response, missed calls and no follow-up

Speed matters more than most owners think. In a well-known study published in Harvard Business Review, companies that contacted an online lead within an hour were nearly seven times as likely to have a qualifying conversation with a decision maker as those that waited even one hour longer.

Now think about your week:

  • The patient who called during a treatment and never got a call back.
  • The buyer who messaged at 9 PM and booked a viewing elsewhere by morning.
  • The homeowner who got your quote and never heard from you again.
  • The prospect who filled in your form while you were in a session.

Each of those leads already cost you money in ads, content or time. Losing them shows up on no invoice, which is why it’s the most expensive line in your marketing budget.

Why marketing without a sales system leaks money

If inquiries live in five places (phone, Instagram, WhatsApp, email, website form), some will be missed. Doubling your marketing spend just doubles the leak.

Many owners try a CRM, and nobody uses it after a couple of weeks. Here’s why most small-business CRMs die in two weeks. It usually isn’t your team’s fault.

That’s why we built Automarketeer, the sales system behind the AI team. It puts every channel into one inbox, replies instantly with an AI receptionist, texts back missed calls, follows up quotes, books appointments with reminders and brings past clients back. We set it up for you, using setups tested in your industry. The subscription starts at around $100 a month; setup is scoped on the strategy call.

The AI team makes sure people know about you. Automarketeer makes sure they don’t slip away.

Which option fits your business? A quick decision guide

  • Hire in-house if you can afford three or more marketing people and someone to lead them.
  • Choose an agency if you want one partner, can hold them to clear numbers (inquiries, appointments, cost per client), and your budget comfortably covers the retainer plus ads.
  • Use freelancers for one-off projects (a logo, a website, a launch), or if you have the time to manage them.
  • Choose an AI marketing team if you have 3–30 employees, no marketing team (or one person doing everything), and a budget of around €400–€1,000 a month plus ads.
  • Add a sales system (Automarketeer) if you get inquiries but can’t say how many become clients, or if calls get missed and quotes go without follow-up.

Few inquiries? Start with the AI team. Plenty of inquiries, but you lose them? Start with Automarketeer. Many businesses need both.

Real examples by industry

These are hypothetical scenarios that show typical patterns, not client case studies.

Dental or aesthetic clinic

Monthly reality: Imagine a clinic with a busy front desk and a part-time freelancer posting on Instagram. Posts go out, but calls during treatments go unanswered and DMs wait until the next day.

The four options: in-house marketer ~€1,400–€2,400 (Serbia) or $9,700+ (US) · agency €500–€2,500+ · freelancer ~€300–€400, posts only · AI team Start €390 or Team €690, plus Automarketeer for missed-call text-back and online booking.

Metric to watch: booked consultations, not likes.

Real estate agency

Monthly reality: Imagine agents doing their own posts when they find time, while portal leads land in five personal phones. Nobody knows how many buyers are waiting for a reply.

The four options: in-house marketer (doesn’t fix scattered leads) · agency for listing promotion · freelancer for photos and posts · AI team Team €690, plus Automarketeer to pull every portal lead into one pipeline with instant replies.

Metric to watch: qualified viewings booked.

High-ticket home services (solar, HVAC, windows, renovations)

Monthly reality: Imagine an installer paying an agency for Facebook ads. Leads come in, quotes go out, and nobody follows up because everyone is on a job site.

The four options: in-house hire (expensive, still not in the field) · agency (already paying, results unclear) · freelancer for ads only · AI team Team €690 or Department €990, plus Automarketeer for automatic quote follow-up.

Metric to watch: quote-to-sale rate.

Coach or consultant

Monthly reality: Imagine a coach doing it all alone: sessions by day, LinkedIn posts and emails at night, discovery calls booked through email ping-pong.

The four options: marketing coordinator (more than a solo practice can carry) · agency (often more than needed) · VA or freelancer (can schedule, can’t write in your voice) · AI team Start €390 or Team €690, plus an Automarketeer booking link with reminders.

Metric to watch: discovery calls booked per month.

Conclusion: compare the full cost, not just the invoice

When you compare marketing options, don’t stop at the monthly fee. Add the management time, the tools, the risk of one person leaving, and above all the leads you already pay for and lose.

For most owner-led businesses, the most cost-effective setup today is a marketing team of AI assistants, run by experienced people and connected to a sales system that answers and follows up every inquiry. That’s what our AI marketing team and Automarketeer are built to do.

FAQ

How much does it cost to hire a marketing team for a small business?

It depends on the model. One in-house marketing specialist in the US costs roughly $9,700+ a month with benefits and tools (based on BLS data); in Serbia, total employer cost is roughly €1,400–€2,400 (estimate). Agencies often charge $2,000–$10,000 a month in the US and €500–€2,500 in the Ex-YU region (estimates). A human-managed AI marketing team costs €390–€990 a month. Ad spend is always extra.

Is it cheaper to hire a marketing agency or an in-house marketer?

For most small businesses, an agency costs less than one fully loaded hire and brings several skills instead of one. In-house only wins when you have enough work for several dedicated people. Either way, ask for results in numbers: inquiries, appointments, cost per client.

Should a small business hire a freelancer or an agency?

A freelancer suits a well-defined, one-off project, or an owner with time to manage the work. An agency (or an AI team) suits a business that needs several roles working together every month. The hidden cost of freelancers is your own management time.

Can an AI marketing team replace hiring a marketer?

For most owner-led businesses, yes, as long as people stay in charge of strategy and quality control. AI assistants handle the volume; experienced marketers set the goals, check every piece and adjust the plan monthly. AI won’t replace your expertise, your photo and video shoots, or a real person for conversations that need one.

What hidden costs come with an in-house marketing team?

Benefits and payroll costs (about 30% of total compensation in US private industry, per BLS), software, training, recruiting, your management time, and the risk that marketing stops when that person leaves. The biggest hidden cost usually sits outside payroll: leads that come in and are never followed up.
